The Problem We Solved

Most SMBs leave 80% of their addressable market on the table because localized video is too expensive to produce. A single 60-second product video translated and re-shot in five European languages typically runs €3,000 to €8,000 per round through a traditional agency, and takes two to three weeks to deliver. So most founders and small marketing teams make a quiet compromise: ship in English and hope the right people find it.

This 5-person marketing agency had been wrestling with exactly that problem on behalf of their clients. They were producing strong English-language video content, but localization was a bottleneck that effectively killed any multi-market strategy for the SMBs they worked with. The economics didn't work at their clients' budget level, and the timelines made it impossible to stay reactive to campaigns or promotions. They came to us with a specific goal: make localized video financially viable for companies that can't afford a traditional production agency.

The ask wasn't just to make it cheaper. It was to make it autonomous. Their team of five couldn't absorb a new manual workflow — even a cheaper one. Whatever we built had to run without them.

What We Built

A fully autonomous n8n pipeline that turns one source video into a multilingual content engine. The client uploads once. The system does the rest. Seven steps, no human in the loop until Slack sends a notification that the versions are ready for review.

Trigger

Google Drive watches a designated folder. The moment a new video lands, the pipeline fires automatically. No button. No login. No one needs to remember to start anything.

Extract

CloudConvert strips the audio track from the source video and converts it to MP3. Clean separation of audio from visual so the transcription step works accurately regardless of video format.

Transcribe

OpenAI Whisper converts the audio to accurate, timestamped text. Whisper handles accents, overlapping speech, and non-standard delivery far better than most transcription tools. The output is a clean script that becomes the source of truth for all five translations.

Translate

Google Translate processes the transcript into Spanish, French, German, Italian, and Portuguese in parallel. All five run simultaneously so there's no sequential wait. Each translated script is tagged to its language code and passed downstream.

Regenerate

HeyGen's API rebuilds the video for each language using a photorealistic AI avatar that lip-syncs to the translated script with natural cadence and correct mouth movement. The face doesn't change. The energy doesn't change. Only the language does. Five API calls, five finished videos.

Distribute

Final MP4s and transcripts auto-upload to a structured Google Drive folder organized by language. Each video simultaneously publishes to YouTube as a private draft with the correct title, description, and language metadata pre-filled. Ready to go public with one click.

Notify

Slack pings the team when each language version is ready for review, with a direct link to the YouTube draft and the Drive folder. The human involvement in the entire process: upload the source video, review the drafts, hit publish.

The ROI

The numbers here are unusually clear-cut. Before this build, localizing one round of video content into five European languages cost the agency's clients somewhere between €3,000 and €8,000, depending on the vendor, the length, and whether reshoots were needed. Timelines ranged from two to three weeks. Most clients were doing it once or twice a year, if at all.

After the build, the cost per localized round dropped to €4 to €15 in API costs. Not per language — per round, all five languages. Turnaround fell from weeks to ten minutes. The agency can now offer multilingual video as a standard deliverable on any campaign, at a price point that works for SMB clients who previously couldn't afford to consider it.
